Adoption Redesign

Complete the handoff package, support model, and operating instructions, and honestly list residual risk.

Learning objectives

  • Prepare a complete handoff and support package so people outside the pilot team can operate the solution.
  • Build operating instructions that consolidate the scattered designs from Modules 4-7 into a document people can follow.
  • Honestly list the residual risk that remains even after a decision to adopt, rather than pretending risk has been fully eliminated.

Handoff, support, and operating instructions

Handoff and support package

The pilot team is usually a project-based staffing arrangement and will not stay with the operating unit forever. The first step of adoption redesign is preparing a handoff package that lets "someone who was never part of the pilot" take over operations: not assuming the operating team will naturally pick up every detail.

Required contents of the handoff and support package
ItemDescription
Operating instructionsDay-to-day operating steps: how to monitor, how to confirm the system is healthy, how often to check for knowledge-base updates
Support modelWho handles issues at the first line, when to escalate and to whom, and the contact point and response time
Recovery and revocation runbookDirectly reuse the actual steps drilled in Module 7, rather than writing a new, undrilled process
Training materialMaterials for new operations staff, covering the Module 4 error taxonomy and the Module 5 human-confirmation workflow
Known-limitation listCase types the current solution explicitly does not cover or handle well, to avoid the operating team over-expecting it

Warning

Common mistake: treating tacit knowledge accumulated during the pilot as a substitute for a handoff document, e.g. "everyone here knows who to call when this happens." Once pilot team members move on, that tacit knowledge disappears entirely: the handoff package must be a written document anyone can follow.

Key takeaway: The test for a handoff package is whether someone who was never part of the pilot can operate the solution using only that document.

Residual risk register

Residual risk register

Even when a pilot performs well and governance drills pass, residual risk remains after formal adoption: this risk hasn't been eliminated, only assessed as acceptable or already mitigated. Honestly listing residual risk is key to the integrity of adoption redesign and Module 9's executive briefing.

Example residual-risk register (reusing SYN-CS-001)
RiskCurrent mitigationWhat remains
Knowledge-base sources may keep generating new conflicts or going staleA stale-document flagging mechanism is in placeStill requires periodic human review; not every conflict scenario can be automatically detected
New hires may over-rely on AI suggestions and lose independent judgment over timeTraining emphasizes when to question an AI suggestionA long-term skill-erosion risk that requires continued observation and could not be fully validated during the pilot
System delay when case volume spikes at peak timesA degrade-to-fully-manual mechanism is designedIf staffing is also short during a degrade event, service quality can still be affected
  1. Exercise: draft the handoff-package outline and residual-risk register (using SYN-CS-001)
Integrate this module's content into two document outlines or summaries.
  2. Step 1
List the five required handoff-package items, writing one sentence for each on whether it is currently in place.
  3. Step 2
Write at least two residual risks, each including "current mitigation" and "what remains": not just a risk name.
  4. Step 3
Judge whether these residual risks need to be specifically flagged to the sponsor in Module 9's executive briefing.

Info

A residual-risk list is not meant to discourage adoption: it lets the sponsor know, when making the Adoption Gate decision, exactly which concrete risks they are accepting, rather than signing off on a report that looks risk-free.

Why doesn't "everyone on the pilot team knows who to call when this happens" count as an adequate handoff package?

Why doesn't "everyone on the pilot team knows who to call when this happens" count as an adequate handoff package?

Key takeaway: Residual risk is never zero; honestly registering it earns more trust from the sponsor than claiming risk has been fully resolved.
